Your only real solution is an adjustable depth (bellows type) lens shade with the capability to add a flag when collapsed to the proper depth to not vignette on the wide end.

The way this is usually done in the motion picture camera world is to use either hard mattes on the mattebox sunshade, or the use of eyebrow and "siders". Or a french flag.
